An absent trainer creates more than an empty slot. Decide whether the session can safely continue, whether a suitable substitute and space are available, and who communicates one clear answer to members. Do not promise a replacement before those checks are complete.

Make one decision, not several guesses

Check three things: the substitute can appropriately deliver the format; the coach, location and equipment are actually free; and the member promise remains accurate. If one point is unclear, adapt or cancel the session under your own arrangements rather than improvising at the door.

Use a 20-minute handover card

Record the session date, time, location, format, expected duration, confirmed participants, practical equipment, the decision owner and the message owner. Include only information needed to run the service. A substitute does not need broad private notes simply because they cover one session.

Give members one confirmed message

The session on [date/time] will run with [name or role]. [Location/start time] is [unchanged/now …]. Contact us through [channel] with booking questions.

If you are still assessing the options, say so plainly and state when members will receive the confirmed decision. An offered alternative is not a booking until it is actually confirmed.

Test the process before it is urgent

Run one recurring class through the card with two colleagues. Can they find the session facts, the responsible decision-maker and the message in 20 minutes? Track last-minute changes, unanswered questions and sessions that had an appropriate confirmed cover. These are process measures, not a promise that cover is always the right answer.

FAQ: A substitute does not automatically mean a class should run; share only necessary handover data; offer another session only after checking real availability and suitability.
